You've just closed your seed round. You have a runway clock ticking, a team of talented engineers, and competitors who've been at this longer with deeper pockets. The pressure to ship is real, and everyone knows it.
So why are your engineers waiting hours to find out if their code works?
This is the problem nobody talks about enough in robotics. We obsess over the hardware, the algorithms, the demo that will wow the next investor. But the thing quietly draining development velocity at most robotics startups isn't talent and it isn't ambition. It's the feedback loop.
The hidden velocity killer
Here's what a typical day looks like on an early-stage robotics team. An engineer finishes a change to the motion controller. They want to test it. They spin up a simulation locally, wait for it to load, run it, and if something breaks they start debugging. Meanwhile, two other engineers have made changes that interact with theirs in ways nobody has caught yet. By the time this surfaces, nobody quite remembers what changed or when.
This isn't a story about bad engineers. It's a story about infrastructure that was never designed for speed.
The gap is well documented. A Carnegie Mellon study of 82 robotics developers found that while 85% use simulation in some form, using it as part of an automated, continuous testing pipeline is still the exception rather than the rule. The reasons are legitimate: simulation environments are hard to run headlessly, they don't always behave consistently between runs, and setting them up properly takes time a small team doesn't have. One developer in the study described having to physically plug a monitor into their CI server just to get the simulator to render correctly. That's the state of things.
The result is that most teams test manually, catch regressions late, and spend engineering time on debugging that should have been spent building.
What the best in the world figured out early
The companies leading in autonomous systems didn't get there purely on algorithmic superiority. They built infrastructure that let them move fast safely.
Waymo is probably the clearest example. Before any code touches the real fleet, it runs through Carcraft, their internal simulation platform, across billions of virtual miles. The philosophy isn't caution for its own sake. It's that a tight simulation loop lets you iterate faster on the real thing because you've already caught the failures cheaply.
Tesla's approach is different in philosophy but similar in principle. Massive amounts of real-world data feed back into simulation continuously, which feeds back into training, which feeds back into the car. The loop is the product.
And this is starting to filter down to the startup layer. A recently funded company called Antioch was founded specifically around the idea that robotics testing is still "absurdly manual." Their founders described teams renting Airbnbs to test household robots overnight and spending millions building fake warehouses just to run validation. The fact that there's a funded company built entirely around solving this should tell you something about how widespread the pain is.
The strategic argument
Here's what I think is underappreciated: this isn't primarily an engineering quality problem. It's a compounding speed problem.
A team that can run a simulation on every pull request and get results in minutes doesn't just have fewer bugs. They complete more iteration cycles in a week than a team running manual sims does in a month. Over six months, that gap becomes very difficult to close regardless of how good the slower team's engineers are.
There is also a capital efficiency case that doesn't get made enough. Investor money spent on engineering time that is blocked, waiting, or debugging regressions that automated testing would have caught is money that isn't going toward building your actual product. When you're trying to stretch 18 months of runway into 24, that matters.
The teams that win in robotics won't always be the ones with the best algorithms. They'll be the ones who figured out how to move faster with what they had.
What I think needs to happen
The honest answer is that the tooling has genuinely lagged. Simulation CI exists in principle but setting it up properly requires infrastructure work that most early teams can't justify. The big players built their own. Everyone else has been improvising.
I think the interesting question for the next few years is whether this becomes as standardised for robotics as it is for software. In SaaS, automated testing on every commit is so default that nobody thinks about it. In robotics, it's still a competitive advantage. At some point, that flips.
If you're building a robotics company and you haven't thought about your simulation pipeline as a strategic asset, it might be worth doing that sooner rather than later. Not because the tooling is perfect right now, but because the teams building that habit early seem to be the ones pulling ahead.
